Yesterday AI Was Optional. Today It May Shape Your Promotion

New practitioner research raises a fairness question as AI proficiency enters performance and career decisions.

Do not rate AI proficiency until roles have clear standards, approved tools, protected learning time, accessible training, and a fair way to demonstrate skill.

At an August 6 leadership exchange, organizers cited research with 1,200 AI decision-makers: 75% expected moderate AI proficiency to become standard in most nontechnical roles within 24 months, while 67% linked AI skills to promotion and 50% to performance ratings. These are organizer-reported findings, not a rule for every workplace. Still, they reveal a serious management risk. An employee may be judged on a capability the company never clearly defined, taught, or made equally available.

Begin with the job, not enthusiasm. Define useful behaviors such as selecting an appropriate task, protecting sensitive data, checking sources, identifying weak output, and documenting human approval. Provide approved tools and realistic examples for each role. Offer accessible training during paid time, including alternatives for employees with disabilities or different technical backgrounds. Measure work quality and judgment, not prompt theatrics or raw usage counts. The colleague who sends 300 prompts is not automatically an AI expert; they may simply be having a very long disagreement with the chatbot.

Publish proficiency levels and give employees several ways to demonstrate them through supervised practice, work samples, or training. Audit access across location, age, contract status, shift, and manager. Create an appeal route when AI-related ratings affect pay or advancement. Managers should distinguish refusal to follow a reasonable process from thoughtful concern about privacy, accuracy, or ethics. Those concerns often improve adoption. If AI capability will shape careers, the organization must provide a fair path to learn it. Otherwise ‘future-ready’ becomes a polished label for opportunity distributed by luck.
